Eleven regional depots restocked by road, bestsellers out of stock for days — while empty belly space flew overhead on every inbound flight. Road couldn't keep up with promotion spikes, and spot air buys were too erratic to plan around.

SOLUTION

Weekly consol flights on the two heaviest lanes plus a new replenishment rota rolled out across 8 weeks — then an airline tender for the remaining spot volumes. Base demand moved to scheduled consol positions; only true spikes touched spot rates.
